📜 Case Studies — Where Merchants Already Pay, Read Like a Builder

Reference format: shopify.com/case-studies — 583 stories, each one a brand, a before/after and one headline metric. Shopify writes them to sell Shopify. This file reads the same stories to answer one question, in Alex Hormozi's order of priorities: how do I make money with this? Verified: August 2026.

0. The only question — and the rule for reading

Every case study below is scored on three things, in this order:

  1. Who paid, and what was it worth to them? A merchant who lifted AOV from €1,250 to €1,650 on ~10,000 orders/year found €4M/year. That is the value pool. An app that captures 1–5% of a value pool it demonstrably created is cheap to the merchant and rich to the builder.
  2. Is the outcome repeatable with software, or was it people? "We hired a great CMO" is not an app. "We added a loyalty layer and repeat orders rose 356%" is.
  3. What could a solo builder charge for the piece an app can own? Hormozi's value equation: (Dream outcome × Perceived likelihood) ÷ (Time delay × Effort). Apps win on the denominator — they collapse time and effort. Price on the numerator.

Shopify highlights six outcome categories: migrations, operational efficiency, revenue growth, market expansion, unified commerce (DTC + POS + B2B) and innovation velocity. Only three of those are app-shaped for a solo builder: revenue growth, market expansion, operational efficiency. Ignore the rest.

1. The stories, re-read for money

Brand Industry Headline metric (Shopify's framing) The value pool (our framing) App-shaped piece What a merchant would pay
Labellov Luxury resale Visitors +88% YoY; AOV €1,250 → €1,650 +€400/order. On 10k orders: €4M/yr Upsell/bundling at high AOV; authenticated-item trust signals €300–1,000/mo without blinking
WOW Concept Fashion & beauty Repeat orders +356% YoY Repeat = LTV. 3.5× repeat on a €60 AOV brand doubles LTV Post-purchase flows, loyalty, replenishment reminders €100–500/mo scaled to orders
Original's Fashion 55,000 loyalty members; 66% of identified transactions Identified transactions = addressable retention Loyalty program that ties POS + online identity €200–800/mo
Pulsetto Health device Orders +241%; 8 markets International = new revenue at existing product cost Localized pricing, duties/tax, market-specific checkout Usage-priced: 0.5–1% of cross-border GMV
JustMyLook Beauty retail First £1M day on Black Friday Peak-day capacity = the year's margin in 72 hours Flash-sale infrastructure, inventory sync, queue/back-in-stock Annual plan; peak-season pricing works
BODi Health & beauty Checkout conversion +10 pts Conversion is the highest-leverage number in the funnel Checkout extensions, express pay, trust badges Performance-based: % of lift
ARMEDANGELS Sustainable fashion Mobile conversion +18%; load time –23% Speed = conversion; mobile is 70%+ of traffic Theme performance, image/script optimisation (saturated — see §3) €30–100/mo, race to the bottom
BrainGain Home fitness equipment GMV +45%; orders +35%; AOV +7.7% Compound: more orders × bigger orders Bundles + add-on upsells (sets, accessories) €99–299/mo + % of subscription GMV
Vondels Gifts (B2B) B2B sales +14% Wholesale is the under-served half of commerce B2B pricing, net terms, catalog visibility, reorder €150–500/mo — B2B merchants have budgets
Polyvinyl Records Music Revenue +20%; 3.88% conversion Niche catalog, superfans, pre-orders Pre-order/back-order management, fan-club tiers €50–150/mo, low churn (identity-driven)
Solberg Industrial manufacturing Revenue +15% YoY Industrial buyers = high ticket, low volume Quote-to-order, spec-driven product data, B2B €300+/mo; competition thin
MR MARVIS Apparel 10+ years double-digit growth; 0 → 25 stores Omnichannel inventory is the constraint at 25 locations Stock allocation, store-pickup, ship-from-store €500+/mo; Plus-level buyers
Grüns Supplements Startup → 7,000+ retail locations Retail expansion is a data/ops problem Retail order sync, EDI, forecasting Enterprise; not solo territory
Scuffers Streetwear +225% YoY; 4 EU markets Drops + international Drop scheduling, waitlists, market localisation €100–300/mo
Cocunat Beauty 50% more time on innovation; 20+ markets "Time back" = operating cost removed Ops automation: returns, support context, reporting €200–600/mo, priced on hours saved

Read the last column. The merchants Shopify chooses to showcase are exactly the ~65,000 stores that spend >$100/month on apps (see 03-ECOSYSTEM-DATA §4). None of them are price-sensitive about a €300/month tool that moves a number they already measure.

2. Patterns — what the money says

Pattern A: the metric the merchant already tracks is the product

Every headline is AOV, repeat rate, conversion, GMV, markets, or hours. Nobody was sold "features". Hormozi: sell the outcome the buyer already wants and already measures; the app is the delivery vehicle. Your listing's first line should be the metric, not the mechanism.

Pattern B: value pools are enormous relative to app prices

Labellov's AOV lift is worth ~€4M/year. The most expensive app on the App Store is $999/month. Median entry price is $9.99. The gap between value created and price charged is the opportunity — which is why "charge more" is almost always the right correction. A €300/month app that moves AOV by 1% for a €5M store returns 14× its cost. Say so on the pricing page.

Pattern C: retention and B2B are where the least competition meets the biggest pools

  • Repeat/loyalty (WOW, Original's, BrainGain): 3.5× repeat orders is the single largest multiplier in any story — and loyalty apps are fewer and pricier than SEO/popup apps.
  • B2B (Vondels, Solberg, MR MARVIS): wholesale merchants have budgets and procurement habits; the App Store's B2B category is thin (see 03 §7b).

Pattern D: "time back" is a price, not a vibe

Cocunat's "50% more time on innovation" is the ops-automation pitch. Price it on hours: a founder's hour at €100 × 10 hours/week saved = €4,000/month of value. A €200/month app is 5% of that.

Pattern E: peaks justify annual pricing

JustMyLook's £1M day is the whole year's margin in one weekend. Apps that guarantee uptime, sync and capacity during peaks can price annually and up; merchants won't churn a peak-critical tool in March to save €50.

3. Anti-patterns — where the story looks good but the money isn't

Looks like an opportunity Why it isn't (for a solo builder)
Speed/mobile performance (ARMEDANGELS) Saturated category; price race to $9.99; Shopify keeps absorbing it into themes
Migrations (VIA VAI, Unity Brands) Agency work, not software; one-off revenue, no LTV
Retail/EDI scale (Grüns) Enterprise sales cycles; needs a team and certifications
"Innovation velocity" Not a product — a consequence of the merchant's team

4. The offer this implies (Hormozi's Grand Slam Offer, applied)

Take Pattern C. A retention/subscription tool for consumable brands in the €1–5M band:

  • Dream outcome: "Your repeat-order rate up 30% in 90 days, measured in your own analytics."
  • Perceived likelihood: show the three case studies above with the numbers; offer a 90-day guarantee (refund if the metric doesn't move — you'll rarely pay it, and it removes the buying risk).
  • Time delay: live in one afternoon; first replenishment email fires within 7 days.
  • Effort: zero-config defaults from order history; the merchant edits copy, not logic.
  • Price: €149/month + 1% of subscription GMV above €10k/month. Annual: €1,490 (2 months free). Anchor against the €4,000/month of founder time it replaces, not against the $9.99 apps.
  • Bonuses: a merchant-facing dashboard that proves the lift (the thing that makes the guarantee safe).

50 merchants × €149 = €7,450 MRR — inside the 3–15k/month band a solo builder can actually reach (03 §2), with churn structurally low because the tool is tied to revenue.

5. What to do with this file (Phase 5 — Problem)

  1. Pick one pattern (C is the strongest by numbers). Don't build anything.
  2. Find 20 merchants that look like WOW Concept / BrainGain (repeat and add-on buyers, €1–5M, Storeleads filters).
  3. DM the one-sentence outcome: "Repeat orders +30% in 90 days or you don't pay — 15-minute call?"
  4. Five replies with a real pain = the problem. Zero = next pattern. Either way it cost a day, not a month.

The first priority is not the app. It is proving someone will pay the number above. Everything in this document exists to make that conversation land.
